Business Need
A major financial institution with a payroll service bureau operation needed to
upgrade its payroll system to a new version of the existing software. The benefits
of the software upgrade included a more scalable and secure technology. The magnitude
of the upgrade was significant and required a complete migration of the entire client
base. The financial institution was finding it difficult to complete the migration
project themselves, therefore the following objectives
were identified:
- Identify an experienced partner to quickly
and accurately migrate clients
- Project resources having payroll expertise
and data migration experience
- Establish a migration plan, timeline and
budget
- The migration process will be seamless
to the client

Approach
Working together, America OnShore (AOS) and the financial institution considered
several project approaches and decided on AOS completing the migration work and
the financial institution managing all client communication. In support of that
effort, AOS drew upon its previous industry experience to document two technical
environment options to comply with privacy and security requirements. To formulate
the overall migration plan, AOS worked hand-in-hand with the payroll service bureau
to define the process to move client data between both organizations and through
the migration cycle from test to production. Data conversion specifications were
documented to include tables, fields, history, reports and customization. The AOS
team had practical payroll experience in implementation, migration and development.
Based on their analysis of the process definitions and specifications, they proposed
creating a standard set of tools to migrate data and an exception report to identify
gaps. With the infrastructure, process, documentation and tools in place, the last
step was for AOS to assist in creating a client migration plan. This consisted of
defining a pilot population, a plan for the remaining clients based on the results
of the pilot and a communication plan. |
Result
The financial institution had a portion of its client base successfully
migrated to the new version of the payroll software and a high level implementation
plan to complete the rest. A comprehensive migration plan included a technical environment
operating model, data conversion mapping specification, a process flow and client
base migration plan. The depth of AOS experience and skill set included program/project
management to plan, organize and execute the project, network engineers to ensure
security compliance, developers to enhance and create the tool set and business
analysts to document, test and migrate the data. |
